The two incumbents own the replacement market through nationwide distribution — the moat of the lead-acid era. The lithium transition tests that moat: the PLI scheme subsidises domestic cell manufacturing, and both incumbents plus new entrants are building cell plants, betting that the same distribution network can carry the next chemistry (see the India market report).
My read: India's battery industry is the cleanest test of an incumbent question — can a distribution moat built on lead-acid carry a lithium transition? — and the PLI scheme is the policy forcing the answer.
Why: The duopoly's strength is reach, not chemistry. If the incumbents convert that reach into lithium sales, India's market keeps its structure; if the new entrants out-scale them, the duopoly era ends. Either way, the distribution network is the asset being contested.
